Editing every comment in arrival order will produce a document that nobody has agreed. First establish which comments correct facts, which challenge the recommendation and which need a client decision.
Return to the agreed review process
Check who was meant to consolidate comments and who can approve the final output. If the agreement names a coordinator, send the conflicting points to that person. Avoid inviting everyone to rewrite the full document independently.
Keep a single current draft with a clear version and date. Retain the received comments so reviewers can see how their points were handled.
If no review owner was agreed, explain the problem and ask the main client contact to name one before you issue another version. Consolidation is a coordination role; it does not give someone authority they do not have to decide an unresolved business question.
Sort comments by the decision they require
This completed fictional log concerns a commissioned enquiry-routing review. It starts after analysis and a draft exist.
| Comment | Type | Next step |
|---|---|---|
| Finance says the report uses an old enquiry count | Factual correction | Finance supplies the current source, date and definition; consultant checks the affected text |
| Operations wants one routing owner; sales wants two | Recommendation disagreement | Consultant explains the options; authorised client decision-maker chooses the ownership model |
| A manager dislikes the phrase "missed request" | Wording | Agree a precise phrase that preserves the finding |
| A reviewer asks for a new analysis of phone enquiries | Possible scope addition | Compare with the agreed scope and offer a separate work decision if required |
The categories help you act. They should not be used to dismiss a substantive concern as a preference.
Resolve the fact before revising the argument
For conflicting numbers, identify the source, period and definition. Two figures can differ because one counts requests and another counts customers. Replacing one with the other without checking can introduce a new error.
If the correct figure remains unknown, label the limitation and explain whether it affects the recommendation. Do not choose the number preferred by the most senior reviewer simply to close the comment.
Make recommendation disagreements visible
Summarise the alternatives and the reason each team supports its view. Show the effect of each option on the decision the assignment was commissioned to support.
A short question might be: "One named owner gives each request a single decision point; joint ownership requires a rule for unresolved cases. Which arrangement should the final recommendation document?"
Record who has authority to decide. If the client wants your independent recommendation retained alongside its own chosen action, explain both accurately. Do not present agreement where a material disagreement remains.
Issue a consolidated response
Send the revised draft with a compact log: point raised, action taken, unresolved decision and owner. Reviewers can then check their actual concern without reopening unrelated sections.
Agree a feasible return date through the existing process. If resolving the comments changes effort or timing, discuss that explicitly. Apply the agreed correction and scope boundaries rather than assuming every review request is included or chargeable.
The next version should reflect checked facts and visible decisions. That gives the final review a clear purpose: confirm the remaining points and complete the agreed assignment.
